Running the numbers

Show me the MIS you produced in your last role — structure, not confidential figures. What did the founder or CEO actually use it for?
A strong answer: A clear pack — P&L with commentary, cash, receivables, key metrics — and evidence it drove decisions. The best candidates describe what changed because of the MIS.
Walk me through your cash forecasting. Horizon, inputs, how often it was wrong and by how much, and what you did when it showed a shortfall.
A strong answer: A rolling 13-week model, real inputs, honest error rates and concrete actions — delaying payables, accelerating collections, drawing a facility. Cash is the job.
Describe the budget process you ran. How did you get department heads to own their numbers?
A strong answer: A collaborative process with challenge, a link to actuals monthly, and a way of handling the variance conversation with a manager who is over budget.
Tell me about a decision you changed with analysis — pricing, a hire, a customer, a capex. What did you find?
A strong answer: A specific piece of analysis, its finding, and the outcome. Finance Managers who only report do not answer this well.

Compliance, audit and control

Which tax positions in your last company were genuinely uncertain, and how did you decide them?
A strong answer: Awareness that GST and income-tax positions involve judgement — classification, place of supply, TDS applicability — and a method for deciding: consult, document, provide if needed.
How did you run the statutory audit? What did the auditors find, and what did you change?
A strong answer: Ownership of the process, a prepared audit file, and specific observations closed. Defensiveness about findings is a warning sign.
What controls did you put in place to prevent fraud or error in payments and expenses?
A strong answer: Maker-checker on payments, vendor master control, bank mandate discipline, expense policy, periodic surprise checks. Practical, sized for an SME.
Describe a notice or dispute with a tax authority or a bank that you handled personally.
A strong answer: Composure, documentation, and a resolution. Shows whether they can represent the company.

Leadership and the founder relationship

How did you develop your accounts team? Give me an example of someone who grew under you.
A strong answer: Delegation with review, training on the calendar and controls, and a named example. In an SME the Finance Manager builds the team as much as runs it.
The founder wants to make a commitment the numbers do not support. What do you do?
A strong answer: Lays out the numbers and the risk clearly, offers alternatives, and respects that the decision is the founder's — while documenting the advice. Shows spine and judgement.
How much of your week was hands-on work versus review and management? Is that the right mix for this role?
A strong answer: Realism about an SME: a Finance Manager here still does the complex work. Candidates who expect a pure review role are a mismatch.
What would you want to see in our finances in your first 30 days, and what would worry you most?
A strong answer: A diagnostic plan — cash, receivables, compliance status, controls, the quality of the close — and a sense of where SME finance usually hides problems.

Yes, for the final round: give them a simplified set of numbers — a P&L, a cash position, a receivables ageing — and ask for a one-page assessment and three actions. Two hours, take-home or on-site. It shows how they think and how they write for a founder.

How do I assess whether a Finance Manager is hands-on enough for an SME?

Ask what proportion of their week was doing versus reviewing, and ask them to describe the last complex entry or reconciliation they did personally. Candidates from large companies who have only reviewed will struggle in a role where they must also produce.
